How Do NFL Compensatory Picks Work?

Updated October 31, 2026

NFL compensatory picks are extra draft picks the league hands out to teams that lose more free agents than they sign. They are added at the end of rounds three through seven, and no team can get more than four in a year. A separate category, special compensatory picks, rewards teams whose staff members are hired as head coaches or general managers elsewhere. This explainer covers how both work, using the league's own announcements for the 2025 and 2026 drafts.

What is a compensatory pick?

Each of the 32 clubs gets one pick in each of the draft's seven rounds. On top of that, under the collective bargaining agreement, the league can award as many as 32 additional "compensatory free agent" picks to clubs that lost free agents to other teams. Those picks come at the end of the third through seventh rounds (NFL Football Operations, NFL Draft rules).

The idea is to help a team that lost players in free agency use the draft to replace them.

How the compensatory formula works

Which free agents count

Not every player who changes teams counts. The league uses a formula based on salary, playing time and postseason honors to decide who qualifies as a compensatory free agent, or CFA. The formula was developed by the NFL Management Council (NFL Football Communications, 2025 compensatory picks).

Net loss

A team that loses more or better CFAs than it signs in the previous free agent period is eligible. Losses are offset by gains of equal or higher value, and a club with a net loss can receive a matching number of picks. A team that lost the same number of CFAs it gained may still get a pick at the end of round seven if the players it lost were worth more than the ones it signed.

The four-pick cap

No club can receive more than four compensatory picks in a year. If a team qualifies for more than four, it gets the four highest remaining picks.

Where a pick lands

The round depends on the value of the free agent lost. The league does not publish the full formula. Over The Cap, which tracks it, describes the inputs as average salary rank, the share of snaps played and postseason honors, and says a player's value tier determines the round (Over The Cap, compensatory formula). Treat outside projections as estimates until the league announces its awards before the draft. The 2025 awards were announced on March 14, 2025.

Special compensatory picks

A 2020 amendment to the CBA, agreed to by the NFL and NFL Players Association, added a second type. When a club's minority or female employee is hired by another club as head coach or primary football executive, the former club receives a third-round pick in each of the next two drafts. If two qualifying employees are hired away in the same hiring year, it receives one in each of the next three drafts. NFL Football Operations says the employee must have been with the prior club for at least two full seasons. These picks come after all other compensatory picks in round three.

For the 2026 draft, the Lions received a special pick at the end of round three after the Jets hired former Detroit defensive coordinator Aaron Glenn as head coach in 2025. Detroit later traded that pick to Jacksonville (NFL.com, 2026 compensatory picks).

The 2026 compensatory picks by the numbers

The league awarded 33 compensatory picks to 15 teams for the 2026 draft, including the one special pick. Baltimore, Philadelphia and Pittsburgh each received the maximum of four. For comparison, the 2025 draft had 35 compensatory picks spread across 16 teams.

Can compensatory picks be traded?

Yes. NFL owners approved making compensatory picks tradable beginning with the 2017 draft (NFL.com). Before then, compensatory picks could not be traded. The Lions' 2026 special pick going to Jacksonville is a recent example of one changing hands.

How comp picks fit into roster building

Compensatory picks give teams a reason to think about the draft when they make free agent decisions. A club that lets its own free agents leave and signs few outside free agents can collect extra picks a year later. A club that signs several qualifying free agents may cancel out its own losses. Either way, the picks arrive after the fact, so they are a lagging result of last year's free agent moves.

They also sit alongside the regular picks teams trade during the season.
